Seven steps, in order. The first three need nothing but a notebook.
BriefDefine the one job.

Document the task as it works today — who does it, what triggers it, what they produce, where it breaks. You can't automate what you can't describe.

Define inputs and outputs explicitly — every input it needs, every output it must produce. Most early failures are interface problems, not intelligence problems.

Write the one-sentence brief — “This agent's only job is to ______.” If it won't fit in one sentence, the scope is too big.
LaneSet the boundaries before it acts.

Set the lane — allow & deny lists — two short lists of what it IS and is NOT allowed to do: actions, systems, recipients, topics. AI defaults to helpful; without limits, helpful becomes harmful.
LoopKeep a human in control.

Build the human checkpoint — who reviews, when, and with what authority to stop or approve. Trust is earned one verified output at a time.

Run a parallel trial — 2–4 weeks producing alongside the human process; log every disagreement. You learn where it fails before it fails at scale.

Define your kill switch — what triggers shutdown, and who can pull it. Decide before something goes wrong, not under pressure.
